Most heat pump failures are installer failures, not equipment failures. Modern inverter-driven heat pumps from Mitsubishi, Daikin, LG, Carrier, Trane, and Fujitsu are mature equipment with 15-year lifespans when installed correctly. They fail early and cost more to run when installed badly — oversized, undersized, with bad duct static pressure, with refrigerant lines sized for the unit next door, or with the wrong cold-climate rating for your design temperature. Choosing the right installer is the single highest-leverage decision in a heat pump project.
This checklist walks through the red flags, the green flags, the questions to ask, and the contract red lines that separate real installers from rule-of-thumb shops.
Red flags — walk away
Any one of these is a reason to get a different quote. Several together is dispositive.
Sizing by rule of thumb. "One ton per 500 square feet." "Match the old furnace." "Bigger is better." All wrong. Proper sizing requires Manual J load calculation — see our Manual J guide for why rules of thumb oversize by 30–60%. An installer who will not produce a Manual J printout for your address has not done the math.
No blower door test or infiltration assumption documented. Infiltration is often the largest line item in heat load, and installers who skip it are guessing. A quote that does not specify ACH50 (air changes per hour at 50 pascals of pressure) or equivalent assumption is working from incomplete inputs.
Single brand only. Some contractors are locked into one manufacturer's distribution — they sell only Mitsubishi, or only Carrier, or only Trane. Single-brand exclusivity is fine if it's your best option, but it is a selection bias worth knowing about. Ask the installer explicitly which brands they're certified to install and how they'd choose between them for your specific home.
Up-charges for "variable-speed" or "inverter-driven." Every modern cold-climate heat pump worth installing is variable-speed inverter-driven. It is not a premium upgrade — it is the baseline specification in 2026. Installers who quote "basic" single-stage equipment at the base price and charge extra for the variable-speed version are either selling outdated equipment or playing pricing games.
No HEEHRA contractor certification in a HEEHRA-active state. If you live in New York, California, Colorado, Georgia, New Mexico, or Hawaii, your installer must hold current state HEEHRA contractor certification to file the rebate. Vague written scope. "Install new heat pump system" is not a scope. A real scope specifies AHRI reference numbers, outdoor unit model, indoor unit model, refrigerant line set length and diameter, thermostat model, and (for ducted systems) duct modifications. If the scope is generic, the work will be generic.
Refusal to discuss cold-climate performance. In any climate zone 5 or colder, ask specifically about 5°F delivered capacity, 17°F delivered capacity, and the outdoor temperature at which auxiliary heat engages. An installer who cannot answer those questions is not running cold-climate-aware quotes.
Green flags — good signal
The opposite of the red flags, plus a few additional positive indicators.
NATE certification. North American Technician Excellence is the primary industry certification. NATE-certified technicians have passed standardized tests on heat pump installation, commissioning, refrigerant handling, and diagnostics. It is not a guarantee of quality but it is a meaningful baseline.
Multiple brand offerings. Installers who carry three or more brands (e.g., Mitsubishi + Daikin + Carrier) can match equipment to your specific load and climate, not force-fit a single-brand solution.
Documented Manual J + Manual S + Manual D. Manual J = load calc (see Manual J guide). Manual S = equipment selection from the load calc. Manual D = duct design (for ducted systems). Seeing all three on the quote documentation is the gold standard. Most installers do Manual J only, which is acceptable if the ductwork is known good.
Cold-climate AHRI knowledge. Ask: "What's the HSPF2 rating on the unit you're quoting, and what's the delivered BTU at 5°F?" The installer should know both numbers and explain how they map to your design temperature. Proper refrigerant-line sizing. Refrigerant lines sized for the unit next door are a common install error. Line-set length, diameter, and insulation matter for efficiency and reliability. Ask whether the line set is reused from the old system or fabricated fresh to spec.
Experience with your specific rebate program. "We've filed 40 HEEHRA rebates in the last six months" is better than "we're certified but haven't done one yet." Ask for a ballpark number. Experience with your state's specific portal matters.
Existing references you can call. A contractor who can produce 3–5 recent heat pump install references (not HVAC repair references — heat pump installs specifically) is telling you they have a meaningful installed base. Call two of them.
Questions to ask on the first call
Five questions that separate wheat from chaff.
"What's your heat-load calculation method?" The answer should include the word "Manual J" or "ACCA" or reference specific software (Wrightsoft, Elite, Cool Calc). If the answer is any variation of "experience" or "what worked last time" or "we look at the old equipment," the installer does not run Manual J.
"What happens on a 0°F day?" The installer should be able to explain the heat pump's delivered capacity at 0°F (or whatever your design temperature is), when auxiliary heat strips engage, and what the estimated run cost is. Vague answers ("it'll be fine," "we upsize to compensate") are flags.
"Who files the rebate paperwork and when?" In HEEHRA states, the installer files and discounts at point-of-sale. For utility rebates, typically the installer files but confirm. "What brands do you carry and how do you choose between them?" The answer should reference specific strengths — Mitsubishi for cold-climate modulation, Daikin for quiet indoor units, Carrier Infinity for premium thermostat integration — not just "whatever's in stock."
"What's your warranty pass-through process?" Manufacturers warranty the equipment (typically 10 years on compressor, 5 on parts). The installer warranties the labor and install (typically 1–5 years). Ask specifically how equipment warranty claims are handled if the installer goes out of business.
Contract red lines
Before signing, confirm the contract contains these five elements.
Specific equipment spec with AHRI numbers. Not "a Mitsubishi heat pump" — the exact outdoor unit model, indoor unit model, and AHRI reference number. The AHRI number is the matched-pair certification that governs rebate eligibility.
No scope-creep clause. Many installer contracts include language that allows the contractor to add scope (and cost) for "unforeseen conditions." Limit this by requiring written change orders and homeowner approval before any work outside the original scope.
Rebate contingency. If your installer commits to filing a HEEHRA or utility rebate as part of the quoted net price, the contract should specify what happens if the rebate is denied. The two clean answers are "installer eats the denial" or "homeowner pays the difference with documented reason for denial." Ambiguity here causes disputes.
Warranty pass-through. Manufacturer warranty registration is the installer's responsibility at commissioning. Confirm in writing that the installer will register the equipment with the manufacturer within 30 days of install, and that you'll receive a copy of the registration confirmation.
Permits and inspections. Most jurisdictions require an electrical permit for heat pump installations and a final inspection for commissioning. The installer should pull permits and schedule inspections. "Customer responsible for permits" is a flag — you don't want to be the one coordinating that.
Typical pricing benchmarks
Before you evaluate quotes, know the ballpark ranges. A ducted central air-source heat pump install (3-ton, cold-climate) runs $15,000–$25,000 gross installed, before any rebates. Ductless multi-zone mini-split installs run $12,000–$22,000 depending on zone count. Geothermal ground-source is a different category entirely at $25,000–$45,000 installed.
Quotes substantially below those ranges typically indicate cut corners — single-speed equipment where variable-speed is standard, reused refrigerant lines that should be replaced, no Manual J, or undersized breaker upgrades. Quotes substantially above typically indicate scope beyond the baseline (panel replacement, whole-house duct redesign, premium zoning) that should be itemized explicitly. Three quotes from the same geography should cluster within about 15–20% of each other on equivalent scope; wider spreads suggest one or more of them is mis-scoped.
After rebate stacking (HEEHRA plus utility plus any remaining state credit), the net installed cost for most households lands in the $3,800–$9,200 range we publish across the site. That's the number to compare against — not the gross quote.
